Prepare Your Organization for Copilot with Solid Data Governance, Security, and Permissions
To ensure Copilot delivers accurate and relevant results, it is essential to prepare data sources and permissions from the start. This ensures the right information is available to intended users and improves the quality of answers Copilot provides.
Data and Permissions
- Map Core Workspaces: Identify where key content resides, such as SharePoint, Teams, OneDrive, and other connected systems, so you know which locations Copilot will use.
- Classify Content: Apply simple labels such as Public, Internal, Confidential, and Restricted to help separate sensitive information and make it easier to control.
- Tighten Permissions: Remove broad access, legacy groups, and orphaned sites to ensure Copilot only surfaces information to the appropriate people.
- Align Retention and Data Loss Prevention (DLP): Confirm that retention rules and DLP settings support secure Copilot use without blocking legitimate work or disposing of important content.
Identity and Access
- Enforce Strong Authentication: Protect accounts so only authorized users can access Copilot and the data it surfaces. Implement controls such as multifactor authentication.
- Use Roles and Groups for Access: Review current access and move individual permissions into role-based groups to maintain clear and consistent permissions from the beginning.
- Review Guest and External Access in Pilot Areas: Confirm what external users can see before including those locations in Copilot’s scope.
Guardrails and Acceptable Use
- Define Grounding Scope: Specify which repositories Copilot can use to keep responses relevant and compliant.
- Enable Logging and Monitoring: Ensure you can trace Copilot-related activity and investigate issues such as unusual access or unexpected results.
- Create a Policy Guide: Publish a concise acceptable use guide covering sensitive data, verification, and support, so users know how to use Copilot responsibly and where to report issues.
Form an AI Counsil, Select Pilot Users, and set Clear Success Goals Aligned to Your Copilot Priorities
Establishing clear ownership, focused pilots, and measurable outcomes ensures Copilot adoption is coordinated and effective.
AI Council and Ownership
- Define Core Roles: Include a product owner, security and compliance lead, data/information lead, change and communications lead, and one or two business sponsors.
- Set Scope and Responsibilities: Document what the group oversees, such as approving pilot areas, confirming guardrails, tracking risks, and reviewing progress.
- Keep a Decision Log: Record key decisions, owners, and dates so teams are informed about direction and updates.
Pilot Users and Cohorts
- Select Suitable Teams: Prioritize teams that already use Microsoft 365 apps extensively and are committed to trying Copilot in day-to-day tasks.
- Confirm Readiness: Ensure their workspaces adhere to established standards and guardrails, and that managers agree to support usage and feedback.
- Define Pilot Use Cases and Feedback Path: Identify three to five specific tasks per cohort, appoint a point of contact for each group, and set a single feedback channel, such as a Microsoft Teams chat or Microsoft Lists, for sharing examples, issues, and ideas.
Success Goals and Measures
- Define Adoption Indicators: Track how many pilot users try Copilot, the frequency of use, and the scenarios in which it is applied.
- Define Impact Measures: Select a small set of tasks to measure for quantitative gains like time reduction or cost savings, and qualitative gains such as clarity or quality, using simple before-and-after checks.
- Set Review Cadence: Schedule regular reviews with the AI council and pilot leads to monitor progress, address risks, and decide on next steps.
Help Teams Shift Mindsets and Get Ready or AI Powered Work
Prepare users with clear expectations, practical guidance, and robust support, so Copilot becomes a trusted part of their workflow. This ensures Copilot access translates into meaningful, safe, long-term usage aligned with organizational goals.
Mindset and Expectations
- Explain Copilot’s Role: Position Copilot as an assistant for drafting, summarizing, and exploring information, while making it clear that users remain responsible for final decisions and outputs.
- Set Clear Boundaries: Clarify where Copilot should not be used, such as with highly sensitive content or critical regulatory submissions.
Practical Guidance and Skills
- Provide Targeted Training: Offer training sessions and office hours so users know how to apply Copilot in their daily work.
- Share Prompt Examples: Distribute short, role-specific examples for tasks such as composing emails, creating summaries, generating updates, and writing reports.
- Provide Quick Reference Material: Make available a one-page guide or short walkthrough that shows where Copilot is available and how to use it for core scenarios.
- Highlight Good Practices: Suggest simple habits like adding context, specifying the audience, and requesting structured outputs such as bullet points or tables.
Support, Feedback, and Responsible Habits
- Create a Shared Support Channel: Use an internal Teams channel, SharePoint help page, or mailbox where users can ask questions and share what is working well.
- Capture Feedback: Collect short comments or pulse surveys from users to refine guidance quickly.
- Encourage Review and Issue Reporting: Remind users to review and adjust Copilot outputs against source materials and clearly explain how to report incorrect or sensitive results.
With the right foundations in place, your organization is primed to realize meaningful value from Copilot from the very start.
